Common challenges
The plan lives in five places
Production has one schedule, the venue has another, and the staffing vendor is working from an email thread. Nobody is wrong, and the event still falls behind.
Nobody owns the transition moments
Doors, set changes, intermission, and departure are where events lose control. They sit between departments, so they are planned last.
Decisions escalate too far
When every question reaches the producer, the producer stops producing. Authority has to be pushed down to supervisors before the day starts.
The debrief never happens
The same three problems repeat annually because nothing was written down while it was still fresh.

The SAS approach
One document, one sequence, one contact list
We start by writing the event down: a run of show with times, owners, and dependencies, plus a position map that says who stands where and who they report to. Everything after that is enforcement of a plan the whole group has already read.
Before doors, supervisors are briefed on the sections they own, not on the whole binder. They get the decisions they are allowed to make and the point at which they call up. That single rule keeps the radio usable.
During the event, SAS runs a coordination position that talks to venue, vendors, transportation, and staffing leads. After it, we debrief while people still remember the detail, and hand over notes you can act on.
